The variant matrix broke, so the showroom stopped trusting stock

Textiles punish imprecision. A curtain is quoted in metres, cut in centimetres, stitched by a subcontractor and hung by a fitter. Somewhere in that chain the system stops knowing what you own, and the showroom starts phoning the warehouse.

What the day actually looks like

  • A customer wants the sofa fabric in the third shade on the hanger. Nobody can say whether that shade is still stocked.

  • The cutting table produces offcuts all day. Anything under a metre goes into a bin that is never counted and eventually thrown.

  • Made-to-measure curtains are measured on site by a fitter with a tape and a notebook, and re-typed by someone else on Sunday.

  • Two rolls of the same article arrive from two dye lots. Side by side under showroom light, they are visibly different fabrics.

  • Half your stock is at the tailoring workshop across town, in someone else’s hands, and it appears in your system as sold or as nothing.

Where it usually breaks

  1. A variant matrix nobody maintains

    Colour, size and style multiply into thousands of codes, and codes get created at the counter by whoever needs one. Within two seasons you have four spellings of the same beige, three of them with stock against them. The matrix stops being a structure and becomes a list that must be searched by eye.

  2. Roll stock counted as pieces

    The system holds ten rolls. The floor holds ten rolls of wildly different remaining lengths, two of them nearly finished. Selling by the metre against a unit that means a roll guarantees a shortfall at the cutting table, discovered by the customer, on the day of delivery.

  3. Dye lots treated as identical

    The article code says the colour matches. The fabric says otherwise. When an order is filled from two lots, the client sees a join in the curtain drop or a panel in the upholstery, and the remake comes out of your margin. Nothing in the record warned anybody it would happen.

  4. Subcontractors outside the system

    Fabric leaves for the workshop on a delivery note and returns as finished panels weeks later. In between it is invisible: not stock, not work in progress, not costed. Nobody knows what the tailor still holds, what he wasted, or whether the piece that came back used your material or his.

  5. Showroom and warehouse disagree

    Display samples, hangers, cut lengths held for a quotation and stock genuinely available for sale all sit in one figure. So the salesperson promises fabric that is pinned to a wall, and the warehouse refuses an order it can physically fill. Both are reading the same wrong number.

How the work runs

  1. Rebuild the attribute set

    We define the attributes once — quality, colour, width, pattern — and generate variants from them, so no code is ever typed by hand again. Old codes are mapped, merged and archived with their history intact, and the season list becomes something you can filter rather than scroll.

  2. Track metres, not rolls

    Each roll becomes a tracked piece with its own remaining length and its own dye lot. Cutting consumes from a specific roll and records the offcut. The available figure then answers the only question that matters at the counter: can I get four and a half metres of this, today, from one piece.

  3. Make the dye lot binding

    Every order line is reserved against a lot, and the system refuses to split one job across two without an explicit override by a named person. That single rule removes most remakes. Sample hangers carry the lot too, so what the client approved is what the fitter hangs.

  4. Bring the workshop in

    Subcontract tailoring is modelled as it really is: material issued to a third party, still owned by you, with an expected return and a costed service. The tailor gets a simple screen or a printed job card. You get an ageing report of everything sitting in someone else’s workshop.

  5. Measure on site, once

    The fitter records drops, widths, fullness and fixings on a phone at the window, against the order, with photographs. The workroom cuts from that record and nobody re-types anything. When the measurement is wrong, the argument is about the measurement rather than about who copied it badly.

What changes once it holds

  • The showroom quotes from real remaining metres, not roll counts.
  • One job is cut from one dye lot, or somebody signs.
  • Offcuts are recorded, valued and sold instead of binned.
  • You can see what every subcontractor is holding today.
  • Site measurements reach the workroom without being re-typed.
  • New season variants are generated, not invented at the counter.

Unit of measure is a business decision

Most textile implementations fail on a dropdown. Someone chooses the purchase unit as the stocking unit, because that is how the supplier invoices, and from then on the system counts rolls while the business sells metres. Every downstream figure inherits the error: availability, margin per metre, wastage, reorder point. Fixing it later means restating stock, which nobody wants to authorise. Decide it at the start, with the buyer and the cutter in the same room: what you buy in, what you hold in, what you sell in, and the conversion between them, written down and enforced by the system rather than remembered.

Wastage is a product, not a loss

Every cutting table generates offcuts, and every business we visit handles them the same way: a bin, then a skip. Yet the offcut is often a saleable remnant, a cushion panel, a sample or a lining. Treating it as scrap costs you twice. You lose the revenue, and you lose the measurement, so nobody can tell whether a pattern is being nested badly or a cutter is being careless. We give the offcut a code, a length and a location at the moment it is created. Within a season you know your true yield per article, and remnants become a line on the price list.

Made-to-measure is a project, not an order

A pair of curtains involves a survey, a quotation, a deposit, a fabric reservation, a workroom job, a fitting appointment and a snag. Sold as a single sales order line, none of those stages has a date or an owner, so the customer chases the salesperson and the salesperson chases the workroom by phone. Modelled properly, each stage has a state, a responsible person and a promised date, and the customer can be told the truth without anyone leaving their desk. It also lets you cost the job honestly: fabric, making, fixings, fitter time, and the remake when the drop was measured short.

Questions we get asked

We have thousands of SKUs already. Can they be cleaned up?
Usually yes, and it is the first thing worth doing. We match duplicates on attribute rather than on description, propose the merges for your buyer to approve, and keep the movement history of every code that disappears. The old code stays searchable so an old invoice still makes sense. It is dull work, and it is the difference between a usable catalogue and a searchable one.
Will tracking every roll slow down the cutting table?
It adds a scan. The roll carries a label, the cutter scans it, enters the length cut, and the remainder updates. That is a few seconds against the hours currently spent hunting for a piece long enough to fill a job. Where the table is genuinely fast-moving we put the screen on the table itself rather than in the office, so the scan happens where the cut happens.
Our tailoring subcontractors will not use any software. What then?
Then they do not have to. The obligation is on you to know what you issued and what came back, and that can run from a printed job card with a barcode, signed on collection and scanned on return. Where a workshop is willing, a single-screen portal is cheap to add. Where it is not, the paper still updates your record, because your storekeeper is the one scanning it.
Can the system stop us selling two dye lots on one order?
Yes, and the useful version is a warning with an override rather than a hard block. Sometimes mixing lots is correct, on a large contract where panels sit in separate rooms. What matters is that somebody chose it, on the record, with a name against the decision, instead of it happening silently at the cutting table on a busy afternoon.
How do we handle showroom samples and display stock?
As separate locations, not as a deduction somebody remembers. Hangers, display lengths and samples out with a designer each get their own location, so available stock means available. It also makes the annual sample write-off visible, which is usually larger than anyone expects, and it lets you recall a discontinued hanger before a customer orders from it.
